Most ROI calculations for AI chatbots cherry-pick one number. Real ROI is the sum of four: support deflection, new-lead capture, bounce recovery, and off-hours coverage. Here is the math.

The four ROI categories

Support deflection

Tickets the AI resolves without human involvement. Value = (tickets deflected) x (cost per human ticket). Typical cost per human ticket $5 - $12.

New lead capture

Leads captured via AI conversation that would not have filled a form. Value = (new leads) x (lead value to your business).

Bounce recovery

Visitors who would have bounced but engaged the chatbot and converted. Value = (recovered sessions) x (conversion rate) x (AOV or LTV).

Off-hours coverage

Conversations outside business hours that converted instead of being lost. Value = (off-hours conversions) x (order value).

Worked example

A site with 10,000 monthly visitors, $39/mo AI plan: typical outcome is 800 AI conversations, 30 captured leads, 10 off-hours conversions, 200 deflected would-be support tickets. At $50 per lead and $4 per deflected ticket that is $2,300+ value against a $39 cost - 59x return.
